You do not need a tool subscription or an agency to start spotting the gaps. Open an incognito browser window then a notepad. Search for your core service plus Worcester (for example "plumber Worcester" or "accountant Worcester"). Note the business sitting at rank 1 then run the following six checks side by side with your own profile.
Check 1: Primary category
Click their Google Business Profile then scroll to the category section. Is theirs more specific than yours? A profile listed as "Plumber" beats "Contractor" or "Home improvement business". A profile listed as "Cosmetic Dentist" beats "Dentist" for cosmetic searches. If theirs is more specific, that alone may explain 30 to 40 percent of the gap.
Check 2: Review velocity
Sort their reviews by newest. Count how many were posted in the last 30 days. Then in the last 90 days. Compare to your own count over the same window. Six recent reviews routinely outweigh 200 reviews from 2023. If theirs are recent and yours are not, this is moving them up and you down right now.
Check 3: Reply rate
Scroll through their most recent 20 reviews. How many have an owner response? If most do, Google is reading that as an engaged business. If yours has none, you are sending an opposite signal. Reply to every review whether positive or negative plus do it within 48 hours where possible.
Check 4: Photos and posts
Their profile sidebar will tell you when photos were last added. Open the Updates or Posts section. Are they posting weekly? Monthly? Are there geotagged photos uploaded from a phone? Activity signals matter. A profile that has not been touched since 2023 looks abandoned to Google.
Check 5: Website Worcester mentions
Open the competitor's website then Ctrl+F (or Cmd+F) and search for "Worcester". Count the matches across the homepage plus one service page. Do the same on your own site. If theirs returns 30 to 50 matches and yours returns 2 or 3, you have just found a major relevance gap.
Check 6: NAP consistency
Search for their exact business name in Google. Look at the first three or four listings (Yell, Checkatrade, Companies House, Facebook). Does the address and phone number match exactly across all of them? Now do the same with yours. Inconsistencies anywhere across the web are eroding your trust signal silently. This is often the easiest to fix yet least often noticed.
After 30 minutes of running these six checks you will know within reasonable accuracy why the competitor is above you. In our experience three or four of the six gaps will jump out.
