Why SEO produces no money for 8 months then accelerates

The mistake almost every small business owner makes is assuming SEO works on a straight line. Pay £500 in month 1, get £500 back in month 1. Pay £500 in month 2, get £1,000 back. That is how paid ads work. It is not how SEO works.

SEO works on a curve. The curve is flat for the first 5 to 6 months while foundations get built. The curve starts to rise in months 7 to 8 as ranking signals consolidate into traffic. The curve breaks through in month 9 when traffic starts producing commercial enquiries that close. From month 12 onward the curve accelerates and the cluster compounds.

If you are planning monthly P&L on the assumption that SEO produces revenue in month 1, month 2 or month 6, you have set yourself up to quit before the work pays off. The honest answer is to plan for zero financial returns until month 9, mentally treat months 1 to 8 as foundation investment with no revenue expectation, then judge the programme against the actual returns from month 9 onward.

Google indexes new pages over weeks not days

Every new spoke page goes through a multi-week indexation cycle before it appears in search results at all. New pages on a new domain often wait 3 to 6 weeks before Google decides to rank them. Multiply that by 15 to 20 spoke pages and the first material rankings arrive in month 3 to 4.

Even once Google indexes a page it does not rank top 10 immediately. Pages typically appear on pages 5 to 10 first, then climb as authority signals accumulate over months. The climb is slow on purpose. Google needs time to validate the content against user signals before promoting it.

Traffic becomes enquiries on a 2 to 3 month lag

Once pages rank and traffic arrives, it still takes time for visitors to convert. First-time visitors browse, return weeks later, then enquire. The lag between first traffic spike and first commercial enquiry is typically 2 to 3 months. Add another month for the enquiry to close. Total time from first traffic to first revenue: 3 to 4 months minimum.

Months 1 to 8 are foundation, not failure. The work is happening. The signals are building. The traffic is starting. Yet zero of it translates to revenue you can spend until month 9. Plan your cash flow for this. Treat the first 8 months as investment with no return expectation. Then judge results against month 9 onward.

If your agency is showing you "wins" inside month 3 or 4 like ranking jumps or traffic uplifts, do not let that fool you into expecting revenue. Those are leading indicators that may or may not convert. The only number that matters before month 9 is the one in the green band at the bottom of each card: revenue contribution.
